From Commerce Rescue to a Foundation for Growth

Ivystone needed a commerce rescue, and a partner who could see beyond it. Luminos stepped in, took ownership of a complex B2B environment, and started changing what the platform could do for the business.

We strengthened the foundation, removed constraints that were holding it back, and built a path toward something bigger: more digital growth, more brands, and an architecture ready for future M&A.

The Business Need

Take Over. Then Take It Further.

Ivystone needed a new partner to take ownership of its commerce platform and take it where the business hadn't been able to go before. Luminos came in to do more than keep it running.

We got under the hood of the platform and the broader commerce ecosystem to understand what was worth building on, what was holding Ivystone back, and what needed to change to support where the business wanted to go.

We saw a platform worth rescuing, and a much bigger opportunity once we did.

The Approach

Rescue the Platform. Raise the Ceiling.

First, we took control of the complexity. Our team got deep into the business behind the technology, worked through the constraints holding the platform back, strengthened the foundation underneath it, and made deliberate decisions about what to improve, what to rethink, and where Ivystone needed more room to move.

Then the roadmap got more ambitious. We started pushing the digital experience beyond reordering, with better product discovery, stronger merchandising, richer retailer experiences, and a buying journey designed to help customers explore more of Ivystone's assortment.

And we're designing beyond today's business. Ivystone is growing through brands, and future acquisitions won't all arrive looking the same: different systems, different processes, different ways of operating. We're shaping the architecture around that reality, giving Ivystone room to bring new businesses into the ecosystem without forcing every acquisition into the same mold.

We came in to rescue the platform. We're building it for where Ivystone wants to go next.

The Outcome

Built to Run Lean. Ready to Scale Fast.

At the height of the transformation, approximately 3.5 engineers were focused on taking ownership of the platform and moving the foundation forward. Today, Ivystone runs steady state with one maintenance engineer plus fractional UX support.

That's what a successful rescue should create: less effort spent keeping the platform moving and more flexibility to put investment behind the opportunities that matter. The team can stay lean day to day, then scale when Ivystone is ready for the next major initiative, brand, or acquisition.

The complexity didn't disappear. We made it easier to carry.
